CHAPTER 1

A QUESTION OF BALANCE

One of the most interesting discoveries in my consulting work has been the fact that (apparently) every professional service firm in the world has the same mission statement, regardless of the firm's size, specific profession, or country of operation. With varying refinements of language, the mission of most professional firms is:

To deliver outstanding client service; to provide fulfilling careers and professional satisfaction for our people; and to achieve financial success so that we can reward ourselves and grow.

The commonality of this mission does not detract from its value. Simply put, every professional firm must satisfy these three goals of "service, satisfaction, and success" if it is to survive. Management of a professional firm requires a delicate balancing act between the demands of the client marketplace, the realities of the people marketplace (the market for staff), and the firm's economic ambitions.

Many factors play a role in bringing these goals into harmony, but one has a preeminent position: the ratio of junior, middle-level, and senior staff in the firm's organization, referred to here as the firm's leverage. To see the importance of this factor, we shall briefly examine, in turn, its relation to the three goals of the firm.

LEVERAGE AND THE CLIENT MARKETPLACE

The required shape of the organization (the relative mix of juniors, managers, and seniors) is primarily determined by (or rather, as we shall see, should be determined by) the skill requirements of its work: the mix of senior-level, middle-level, and junior-level tasks involved in the projects that the firm undertakes. Consider three kinds of client work: Brains, Grey Hair, and Procedure projects.

In the first type (Brains), the client's problem is at the forefront of professional or technical knowledge, or at least is of extreme complexity. The key elements of this type of professional service are creativity, innovation, and the pioneering of new approaches, concepts or techniques: in effect, new solutions to new problems. The firm that targets this market will be attempting to sell its services on the basis of the high professional craft of its staff. In essence, their appeal to their market is, "Hire us because we're smart."

Brains projects usually involve highly skilled and highly paid professionals. Few procedures are routinizable: Each project is "one-off." Accordingly, the opportunities for leveraging the top professionals with juniors are relatively limited. Even though such projects may involve significant data collection and analysis activities (normally performed by juniors), even these activities cannot be clearly specified in advance and require the active involvement of at least middle-level (project management) professionals on a continuous basis. Consequently, the ratio of junior time to middle-level and senior time on Brains projects tends to be low.

Grey Hair projects, while they may require a highly customized "output" in meeting the clients' needs, involve a lesser degree of innovation and creativity in the actual performance of the work than would a Brains project. The general nature of the problem to be addressed is not unfamiliar, and the activities necessary to complete the project may be similar to those performed on other projects. Clients with Grey Hair problems seek out firms with experience in their particular type of problem. In turn, the firm sells its knowledge, its experience, and its judgment. In effect, they are saying, "Hire us because we have been through this before; we have practice at solving this type of problem."

Since for Grey Hair-type projects the problems to be addressed are somewhat more familiar, at least some of the tasks to be performed (particularly the early ones) are known in advance and can be specified and delegated. The opportunity is thus provided to employ more juniors to accomplish these tasks.

The third type of project, the Procedure project, usually involves a well-recognized and familiar type of problem. While there is still a need to customize to some degree, the steps necessary to accomplish this are somewhat programmatic. The client may have the ability and resources to perform the work itself, but turns to the professional firm because the firm can perform the service more efficiently, because the firm is an outsider, or because the client's own staff capabilities to perform the activity are somewhat constrained and are better used elsewhere. In essence, the professional firm is selling its procedures, its efficiency, its availability: "Hire us because we know how to do this and can deliver it effectively."

Procedure projects usually involve the highest proportion of junior time relative to senior time (and hence imply a different organizational shape for firms that specialize in such projects). The problems to be addressed in such projects, and the steps necessary to complete the analysis, diagnosis, and conclusions are usually so sufficiently well established that they can be easily delegated (under supervision) to junior staff. For Procedure projects the range of possible outcomes for some steps may be so well known that the appropriate responses may be "programmed."

The three categories described here are, of course, only points along a spectrum of project types. However, it is usually a simple task in any profession to identify types of problems that fit these categories. The choice that the firm makes in its mix of project types is one of the most important variables it has available to balance the firm. The choice of project types influences significantly, as we shall see, the economic and organizational structures of the firm.

Consider what will happen if a firm brings in a mix of client work such that its "proper" staffing requirements would be for a slightly higher mix of juniors, and a lesser mix of seniors than it has (i.e., the work is slightly more procedural than the firm would normally expect). What will happen?

As Figure 1-2 suggests, the short-run consequence will be that higher priced people will end up performing lower-value tasks (probably at lower fees), and there will be an underutilization of senior personnel. The firm will make less money than it should be making.

The opposite problem is no less real. If a firm brings in work that has skill requirements of a higher percentage of seniors and a lesser percentage of juniors, the consequences will be at least equally adverse: a shortfall of qualified staff to perform the tasks, and a consequent quality risk.

As these simple examples show, matching the skills required by the work to the skills available in the firm (i.e., managing the leverage structure) is central to keeping the firm in balance.

LEVERAGE AND THE PEOPLE MARKETPLACE

The connection between a firm's leverage structure (its ratio of junior to senior professional staff) and the people marketplace can be captured in a single sentence: People do not join professional firms for jobs, but for careers. They have strong expectations of progressing through the organization at some pace agreed to (explicitly or implicitly) in advance.

The professional service firm may be viewed as the modern embodiment of the medieval craftsman's shop, with its apprentices, journeymen, and master craftsmen. The early years of an individual's association with a professional service firm are, indeed, usually viewed as an apprenticeship, and the relation between juniors and seniors the same: The senior craftsmen repay the hard work and assistance of the juniors by teaching them their craft.

The archetypal structure of the professional service firm is an organization containing three professional levels. In a consulting organization, these levels might be labeled junior consultant, manager, and vice president. In a CPA firm they might be referred to as staff, manager, and partner. Law firms tend to have only two levels, associate and partner, although there is an increasing tendency in large law firms to recognize formally what has long been an informal distinction between junior and senior partners.

Responsibility for the organization's three primary tasks is allocated to these three levels of the organization: seniors (partners or vice presidents) are responsible for marketing and client relations, managers for the day-to-day supervision and coordination of projects, and juniors for the many technical tasks necessary to complete the study. The three levels are traditionally referred to as "the finders, "the minders," and "the grinders" of the business. The mix of each that the firm requires (i.e., its ratio of senior to junior professionals) is primarily determined by the mix of client work, and in turn crucially determines the career paths that the firm can offer.

While the pace of progress may not be a rigid one ("up or out in five years"), both the individual and the organization usually share strong norms about what constitutes a reasonable period of time for each stage of the career path. Individuals who are not promoted within this period will seek greener pastures elsewhere, either by their own choice or career ambitions, or at the strong suggestion of the firm.

This promotion system serves an essential screening function for the firm. Not all young professionals hired subsequently develop the managerial and client relations skills required at the higher levels. While good initial recruiting procedures may serve to reduce the degree of screening required through the promotion process, it can rarely eliminate the need for the promotion process to serve this important function. The existence of a "risk of not making it" also serves the firm in that it constitutes a degree of pressure on junior personnel to work hard and succeed.

The promotion incentive is directly influenced by two key dimensions: the normal amount of time spent at each level before being considered for promotion, and the "odds of making it" (the proportion promoted). These factors are clearly linked to a firm's leverage structure (and its growth). For any given rate of growth, a highly leveraged firm (one with a high ratio of juniors to seniors) will offer a lower probability of "making it" to the top, since there are many juniors seeking to rise and relatively few senior slots opening up. A less leveraged firm, at the same rate of growth, will need to "bring along" a higher percentage of its juniors, thus providing a greater promotion incentive.

LEVERAGE AND PROFITABILITY

A professional service firm's leverage is also central to its economics. The "rewards of partnership" (the high levels of compensation attained by senior partners) come only in part from the high hourly (or daily) rates that the top professionals can charge for their own time. Profits also come, in large part, from the firm's ability, through its project team structure, to leverage the professional skills of the seniors with the efforts of juniors.

The successful leveraging of top professionals is at the heart of the success of the professional firm. As demonstrated below, a significant portion of partnership profits derives from the surplus generated from hiring staff at a given salary and billing them out at multiples of that salary. By leveraging its high-cost seniors with low-cost juniors, the professional firm can lower its effective hourly rate and thus reduce its cost to clients while simultaneously generating additional profit for the partners.

The market for the firm's services will determine the fees it can command for a given project; its costs will be determined by the firm's abilities to deliver the service with a cost-effective mix of junior, manager, and senior time. If the firm can find a way to deliver its services with a higher proportion of juniors to seniors, it will be able to achieve lower service delivery costs. The project team structure of the firm is therefore an important component of firm profitability.

The relationship between a firm's leverage structure and its three goals is illustrated in Figure 1-4, which shows the principal forces tying these elements together.

GURU ASSOCIATES: A NUMERICAL EXAMPLE

To explore further how these items interrelate, let us consider a numerical example. Guru Associates, which engages in a variety of projects, nevertheless has a typical project which requires 50 percent of a senior's time, 100 percent of a middle-level person's time, and the full-time efforts of three juniors. No one is expected to bill 100 percent of each's available time. Nevertheless, if the firm is to meet its economic goals, it will require that seniors and managers are engaged in billable work for 75 percent of their time, and juniors 90 percent.

Guru Associates currently has four seniors. If it is to meet its target of 75 percent billed senior time, its available senior time will be four times 75 percent, or the equivalent of three seniors working full-time. This implies six projects, if the typical project requires 50 percent of a senior's time.

With six projects, the firm needs the equivalent of six full-time middle-level staff, according to the project team structure. (Each project requires 100 percent of a middle-level person). At 75 percent target utilization (billed hours divided by available hours), this means that the firm must have eight middle-level staff. Similarly, at three juniors per project, the firm needs eighteen full-time juniors, or at 90 percent billability, twenty juniors.

Simple calculations such as these show that, with eight seniors, the firm would need sixteen managers and forty juniors. The proportions remain constant: one senior to every two managers, to every five juniors. Unless there is a change in either the project team structure (i.e., the types of projects the firm undertakes), or the target utilization (matters which will be discussed below), the firm must keep these ratios constant as it grows.

This seemingly simpleminded calculation, relating the staffing mix requirements of the work to the staffing levels existing in the firm, is in fact of extreme importance.

If we know the salaries of the staff members and their billing rates, we can construct the pro forma income statement of this firm at full utilization. The role of leverage is amply illustrated by Guru Associates. The four seniors (partners) personally bill a total of $1.2 million, or $300,000 apiece. At per-professional overhead costs of $40,000 (including the costs of all secretaries, administrative staff, space, supplies, etc.), this would result in a per-partner profit of $260,000 if these seniors were totally unleveraged.

With a healthy seven staff members per senior, partner profits now total $420,000 apiece. About 60 percent of each partner's profit comes not from what he or she bills, but from the profit generated by the nonpartner group. Thus the benefits of leverage!

(It should be immediately stressed that high leverage is not always good. As we have already observed, having high leverage is completely inappropriate if the firm has a high level of Brains work. What we can say is that leverage should be as high as the requirements of the work allow).

We now turn to Guru Associates' position in the market for staff. Guru Associates has the following promotion policies. It considers that it requires four years for a junior to acquire the expertise and experience to perform the middle-level function, and it expects to promote 80 percent of its candidates to this position. A lower percentage would be insufficient to attract new juniors, and a higher percentage would imply that insufficient "screening" was taking place (i.e., that there was no room for "hiring mistakes"). From middle-level to senior is also expected to take four years; but because fewer candidates develop the critical client relations skills that Guru Associates requires, on average only 50 percent of candidates make it.

We shall now trace the evolution of Guru Associates over time. Among the eight middle-level staff, we may assume that, since it takes four years to make senior, one quarter of them (i.e., two) are in their final year as middle-level staff. If Guru Associates is to abide by its promotion policies, then it can expect to promote 50 percent, (i.e., one candidate). Whether by firm policy or by the personal decision of the individual, the nonpromoted candidate will leave the firm. (Note that this result tends to happen in most professional service firms regardless of whether the firm has an up-or-out policy. Middle-level staff may, if allowed, hang on for another year or two, but most eventually leave if not promoted. As we shall see, there is a strong incentive for the firm to encourage them to leave, since they are occupying slots eagerly sought by the juniors coming up behind them.)

Counting both those promoted and those leaving we have reduced the number of middle-level staff by two; and increased the number of seniors by one. Since we now have five seniors, we require ten middle-level staff (unless the mix of project types changes) and have six remaining. We must seek out four new middle-level staff from among our juniors. Of the twenty in the firm, we assume one quarter (five) will be in their final year as juniors. Since our expectation (or policy) is to promote 80 percent at this level, we will, indeed, promote four out of the five to fill our four available slots. (The fact that these figures match is not, of course, fortuitous. The percentage that can be promoted at a lower level is determined by the shape of the professional pyramid.) Like the "passed over" middle-level staff person, the fifth junior may reasonably be assumed to leave the firm.

We now have fifteen juniors left. However, with five seniors, and ten managers, the firm requires twenty-five juniors: it must hire ten. These changes are summarized in Table 1-3, which follows the same logic for years 1 through 9.

In year 5, the first batch of middle-level staff that were promoted from junior in year 1 will be ready to be considered for promotion to senior. It will be recalled that there are four of them. If promotion opportunities are to be maintained, then two will be promoted (i.e., 50 percent) and two will leave. This creates a total of ten seniors. With a total of ten seniors in year 5, twenty middle-level staff are required. Of the sixteen in the firm the previous year, four have been promoted or have left, meaning that a total of eight juniors must be promoted. Fortunately (but not fortuitously) ten juniors who were hired in year 1 are to be considered for promotion. The expected 80 percent target may be maintained!

What must be stressed at this point is that we have arrived at these staffing levels solely by considering the interaction of the firm's leverage structure with the promotion incentives (career opportunities) that the firm promises. What we have discovered by performing these calculations is that the interaction of these two forces determines a target (or required) growth rate for the firm. As Table 1-3 shows, Guru Associates must double in size every four years solely to preserve its promotion incentives. If it grows at a lower rate than this, then either it will remove much of the incentive in the firm, or it will end up with an "unbalanced factory" (too many seniors and not enough juniors) with a consequent deleterious effect upon the firm's economics.

If the firm attempts to grow faster than target rate, it will be placed in the position of either having to promote a higher proportion of juniors, or to promote them in a shorter period of time. Without corresponding adjustments, this could have a significant impact on the quality of services that the firm provides.

We have seen that the leverage structure and the promotion policies together determine a target (required) growth rate. It should be acknowledged, however, that there is another way of looking at the relationship between these variables. An equivalent way of stating the relationship would be to observe that if given a growth rate and a leverage structure, the promotion incentives that result can be specified. We may see this by examining Table 1-3 once more. Suppose that we had constructed this by specifying the growth rate and the project team structure. We would then have discovered that we could afford to promote only four out of five juniors and one out of two managers. We would also have discovered that we would have a "built-in," or target, turnover rate averaging over 4 percent (two resignations per year for the first four years while the average number of nonsenior staff was 45.5).

In this example, Guru Associates can achieve what would be considered an extremely low target turnover rate if it achieves its optimal growth. However, the norm in many professional firms is a much higher rate than this, often reaching as high as 20 to 25 percent (for example in some CPA firms). The key point to note here is that, given a growth rate and an organizational structure, the target turnover rate of the firm can be specified. (This does not, of course, tell us what the actual turnover experience of the firm will be. We are considering here the turnover that the firm requires to keep itself in balance. While it may be able, through its promotion system, to ensure that the actual rate does not get too low, it may have to use other devices to ensure that the actual turnover rate does not get too high through too many people quitting.)

In most professions, one or more firms can be identified that have clearly chosen a high target rate of turnover. Partners (or shareholders) can routinely earn a surplus value from the juniors without having to "repay" them in the form of promotion. This high turnover rate also allows a significant degree of screening so that only the "best" stay in the organization. Not surprisingly, firms following this strategy tend to be among the most prestigious in their industry.

This last comment gives us the clue as to why such firms are able to maintain this strategy over time. Individuals continue to join these organizations, knowing that the odds of "making it" are very low. In the eyes of many potential recruits, the experience, training, and association with the prestigious firms in the industry make the poor promotion opportunities at such firms worthwhile.

Young professionals view a short period of time at such firms as a form of "post-postgraduate" degree, and often leave for prime positions they could not have achieved as quickly by another route. Indeed, most of the prestige firms following this strategy not only encourage this but provide active "outplacement" assistance. Apart from the beneficial effects that such activities provide in recruiting the next generation of juniors, such alumni are often the source of future business for the firm when they recommend to their corporate employers hiring their old firm (which they know and understand) over other competitors.

The ability to place ex-staff in prestigious positions is thus one of the prerequisites of a successful churning strategy. (An exception might be provided by those professions where legal requirements such as professional certification necessitate that juniors spend time in a firm. However, even here the prestige firms provide active outplacement assistance.)

GROWTH AND PROFITABILITY

Before we leave the topic of growth, we should take a quick peek back at Guru Associates. How did its growth contribute to its profitability? Let us perform our analysis on the basis of constant (year 0) dollars, to remove the effect of inflation. By implication, this means that the salaries and billing rates at each staff level remain the same. What does the firms' profit and loss statement now look like? Table 1-4 repeats the analysis of Table 1-2, using year 5 staffing levels instead of year 0.

The result? Per-partner profits have not increased! In fact, they have remained precisely the same!

What this simple example shows is that there is no necessary relationship between growth and profits. As we have seen, growth in a professional firm is driven primarily by the need to attract and retain staff, and is critical for that reason, but is not a guarantee of higher per-partner profits.

Why is this so? We shall explore the reasoning in greater detail in subsequent chapters, but the basic fact is this. If a firm grows subject to two conditions, as Guru Associates has, whereby: (a) the mix of client projects (and hence fee levels) remains the same; and (b) the project staffing (or leverage) is such that the same proportion of senior or partner time is required to handle each project; then the number of seniors or partners that the firm requires will correspond exactly to the growth rate. In consequence of this, the profit pool may increase because of the higher volume, but it must be shared among a correspondingly increased number of partners.

If per-partner profits are to increase, then one of the two conditions must be broken. Either the firm must bring in a different mix of business commanding higher billing rates (i.e., find higher-value work for its people to do), or it must find ways to serve the same kinds of work with an ever increasing proportion of junior time, and a declining proportion of senior time.

It is interesting to note that few prominent professional firms act as if growth were profit neutral. Indeed, rapid growth is often listed as a primary goal of the firm, and advances in top-line growth are used as a primary internal and external measure of success. If justified in the name of providing career opportunities for staff, this indeed makes sense. However, if desired on profitability grounds, it would appear that many professional firms are fooling themselves!

SUMMARY: THE KEY ROLE OF LEVERAGE

Perhaps the most significant management variable to be disclosed by the previous analysis is the choice of the mix of projects undertaken, and the implications this has for the (average) project team (i.e., leverage) structure. As we have seen, this latter variable is a significant force in influencing the economics of the firm, its organizational structure, and its positioning in the client and people markets. The leverage structure, in the sense used in this book -- as the average or typical proportion of time required from professionals at different levels -- has not been a variable that is routinely monitored by firm management. However, as we have shown, its role in balancing the firm is critical.

It is possible, and not uncommon, for the firm's project team structure to change over time. If it is possible to deliver the firm's services with a greater proportion of juniors, this will in general reduce the costs of the project. Competition in the market for the firm's services will, over time, require the firm to seek out lower costs for projects of a particular type, and there will often be opportunities for an increasing proportion of juniors to be used on projects that, in the past, required a high proportion of senior time. What in past years had the characteristics of a Brains or Grey Hair project may, in future years, be accomplishable as a Procedure project.

When considering new projects to undertake, it is usually more profitable for the firm to engage in one similar to that recently performed for a previous client. The knowledge, expertise, and basic approaches to the problem that have already been developed (often through a significant personal and financial investment) can be capitalized upon by bringing them to bear on a similar or related problem. Frequently the second project can be billed out to the client at a similar (or only slightly lower) cost, since the client perceives (and receives) something equally custom-tailored: the solution to his problem. However, the savings in costs incurred by the firm in delivering this customization are not all shared with the client (if, indeed, any are). The firm thus makes its most money by "leading the market": being able to sell as a fully customized service (at a fully customized price) what increasingly becomes a service with reproducible, standardized elements.

While it is in the best interests of the firm that similar or repetitive engagements be undertaken, this is often not in accord with the desires of the individuals involved. Most individuals that join professional firms do so out of the desire for professional challenge and variety and the avoidance of routine and repetition. While they may be content to undertake a similar project for the second or third time, they will not be for the fourth or sixth or eighth.

The solution, of course, is to convert the past experience and expertise of the individual into the expertise of the firm by accepting the similar project, but utilizing a greater proportion of juniors on second- or third-time projects. Apart from requiring a lesser commitment of time from the experienced seniors, this device serves the admirable purpose of training the juniors.

For all these reasons, we might suspect that, over time, the proportion of juniors to seniors required by the firm in a particular practice area will tend to increase. If this is allowed to proceed without corresponding adjustments in the range of practice areas, the basic project team structure of the firm will alter, with significant impacts on the economics and organization of the firm. The dangers of failing to monitor the project team structure are thus clearly revealed.

Examples of failure in this regard abound in many professions. One consulting firm which learned how to utilize junior professionals increasingly in serving its clients aggressively began to hire new junior staff. After what all concerned considered the reasonable period of time for the promotion decision, the firm realized that, at the rate it had been growing, it could not promote its normal proportion of candidates: It did not need as many partners and managers in relation to the number of juniors it now had. Morale in the junior ranks suffered, as did productivity. (This latter impact was not surprising: there is a close connection between morale, commitment, and productivity in professional service firms.)

An investment banking firm discovered that, over a period of years, it had so increased the range of analyses and services it provided in advising its clients that it, too, needed more juniors on each project. Successfully integrating this new project team structure required major changes in all of the firm's administrative procedures, particularly its human resource and professional development activities. For these firms, as for all professional service firms, successful management became a question of balance.

I have read, re-read and shared this book countless times over the years. David's chapters on sales hit the mark. The chapter's on culture choice and picking an identity then living that identity can fix broken service models if adapted quickly. The reading style is light and enjoyable. A good, worthwhile, easy read. Buy it!

Best Book on Christ I Have Ever Read

You need to buy this book. I choose my verb carefully when I say "need."

In the last twenty years, only two or three books (out of thousands) have had as profound an effect on me as Knowing Christ. In a sense, meant to be a companion book to J.I. Packer's book of a previous generation, the author spends 250 pages expounding the excellencies and immense value of "Christ," our Messiah. He could have written 500 pages more, and I would have read them.

The author weaves Puritans and Fathers together in chapters that ended too soon. Caught between wanting to skip ahead in excitement at the next chapter and slowing down to cherish the miniature sermons of the glories of Christ on each page, I kept thinking, "I wish I had known this when ______." If it is true that knowing Christ and the power of his resurrection was Paul's greatest desire—to know and be known by him—it is equally true we should give thanks to God for every tool he brings that accomplishes this end for each generation. This book is such a tool: feeding the intellect, enriching the heart, and increasing the will to fight for holiness (cf. Heb 12:14).

You will not regret purchasing this book. He who would find it dry has a soul that needs the very Savior this book so exquisitely places before us. With Christians increasingly confused over basic matters so clearly spoken in Scripture (like marriage), it is no surprise that many churches are filled with men and women confused over their Savior. While I'm not a major fan of "Bible studies" that are little more than "man-written book studies," this is a book I would recommend for any small group or church to assist them in clearly knowing, loving, praising, following, and being transformed by our Risen Christ. Chapters are profound, but succinct; filled with Scripture, but not mere quotation; easy to read, yet challenging in their historical depth and our allegiances to the idols we too often resemble.

Each of us is being transformed. Some are being transformed to be more like the empty idols they admire; others into the image of Christ. When I began this book, I did not anticipate its value to or effect upon me. As I finished, I realized how much I had needed what it preached. Rather, I realized how much I needed the one of whom it proclaimed.

Devotionally Warm and Theologically Rich

“This fact alone is our comfort: all we need is one sinless person, the God-man, to take our place… Nothing should provide us with more awe and delight. Nothing should keep our minds busier on earth than this great reality: the Holy One of God was declared unholy, so that unholy sinners might stand unblemished before a holy God” (p. 101, 107)

So begins and ends Jones’ chapter on “Christ’s Sinlessness”, one of twenty-seven chapters in which the author skillfully seeks to turn the reader's thoughts, emotions, and wills (our whole strength) toward the one Christ, the beloved Son of the Father made man for our salvation (see chapter 1). If a person has little appreciation for this One, they may think the book's singular focus to be too narrow for so many chapters. Yet, Jesus is "God's mystery, that is, Christ Himself in whom are hidden all the treasures of wisdom and knowledge” (Colossians 2:2 & 3). Since this is true, as the author prayerfully gazes on Christ through these many biblical angles, the book moves along, as it were, scene upon scene, into an amazingly broad, multifaceted display of the glories and graces of Jesus Christ.

Some reasons to buy the book:

1. "Knowing Christ" is spiritually rich and biblically sound.
This book is the rare combination of warm piety and clear-headed biblical thinking. The author drives the reader into the Scriptures themselves, of which Jesus exclaimed to the Father: “Sanctify them in truth! Your word is truth!” I cannot think of a better remedy for weak, dry, worldly, falsely-spiritual, or just flat-out-false piety than a long and steady contemplation of the Bible’s teaching about our Savior. This book is good medicine!

2. This book brings the average Christian into a friendly relationship with the history of Christian thought and practice.
In an age of ever shifting beliefs and practices, many Christians are longing for a connection to the permanence of faith found in the “one holy catholic (universal) and apostolic Church.” This book is a fine example of how Christians can retrieve the tried and true doctrines and piety of the Christians who have preceded us in the faith and bring them forward into our day. The author is an expert in the Puritans, so the book includes the heart-stirring piety they are known for, but he also is careful to ground his own reflections on Christ in the great universal Christian tradition, acquainting the reader with creedal formulations and church fathers within a devotionally oriented book. The book clearly arises from a pastor whose mind, heart, and affections have been fed deeply in the best of the Reformed tradition to which he is faithful. Rather than having a sectarian tone or aim, the book gently comes alongside all types of Christians and seekers commending the truth.

3. The chapters are short and accessible.
Each chapter is 6-10 pages long, unified around a vantage point from which Christ is viewed. His dignity, his sayings, his miracles, etc. This allows for the book to be used by inexperienced readers who need to take concepts a piece at a time. Within each chapter, headings provide a helpful method for keeping the reader on track. Bible verses are clearly referenced in the text, and endnotes allow the motivated learner to find original sources.

4. The book has a study guide built in!
I hope you have stuck with this review to this point, because I particularly want to commend the author for anticipating that this sort of book may be very useful for a small group study or around the dinner table in Christian homes. At the end of the book, discussion questions are provided for each chapter. The chapters themselves, by providing headings and Scripture references to the various concepts discussed, lend themselves to deeper personal or group study.

5. I’m fairly sure you will want to read this many times and give this to others.
It’s difficult to find a book that will be nearly universally beneficial, but this one comes close. While this may not be the ideal book for someone who has little interest in the Christian faith, I think it is likely an excellent choice for nominal Christians, those who are showing interest in knowing the Lord, new Christians, those looking to deepen their love for Christ, and those looking for a theologically rich devotional book. I hope the book will have a broad readership and impact like Packer’s classic Knowing God.

The Book that People Don't Think They Need

Years ago I heard R. C. Sproul say that while his favorite book he ever wrote was The Glory of Christ it was his worst selling book. This reviewer has had the same experience with his own book on the subject. Perhaps my books sales reflect poorly on my work, but I doubt that this is the case with Sproul. The fact is that while millions of readers (apparently) want to find their best life now, far fewer people invest in knowing the glory of Jesus Christ. Though Knowing Christ presents nothing novel many of its teachings will be new to many readers. This book is calculated to help readers grow in their affection for Christ even while they increase their knowledge of him.
Knowing Christ is pastoral and practical. It arose, appropriately, from the crucible of preaching and ministering to a local congregation (xi). Some of the best devotional works of the church have been produced in this way. Jones’ choice of Owen as one of his great “heroes” (xiv, 232) is reflected fruitfully in the rich content of this book. He includes the key aspects of Christ’s person and work, including his two natures, his humiliation and exaltation, his covenant with the Father, his voluntary and vicarious obedience, his suffering, his role as Judge, his death, his resurrection, his ascension and session, and his threefold office, among other subjects. Jones makes what is difficult for most personal and practical for all. His primary goal in writing is to give readers “a reason to love him more” (xv). This reviewer hopes that this aim will prove to be contagious.
Knowing Christ is precise and well written. The strength of the Puritans lay in their ability to use precise scholastic concepts as the backdrop for warm devotional theology. Jones writes with the same skill. The endorsements, however, are a bit over the top. While this reviewer agrees that Knowing Christ should endure long, is it wise to predict that it will “serve the church permanently” or that it will be “passed down from generation to generation?” The Lord alone knows which works will endure and he alone can give such a blessing. Some books should be remembered that are not, while others that should not stay in print do so. This has as much to do with divine providence as with a book’s merits (or demerits). Nevertheless, this reviewer prays that Jones’ book will get the readership it deserves, since most do not know what they are missing.
In a homiletics course that I teach, students often ask how to preach Christ. My short answer is that we should preach Christ as Paul preached him. His example did not grow out of a homiletical theory as much as from a heart and mind preoccupied with the glory of his Savior. No one can preach Christ well unless he knows Christ well. The material presented in Knowing Christ is the primary need of ministers and church members alike in every age.

Empress Bessie Was My Kinda Red-Hot Moonshine-Drinkin' Blues Mama!!

I discovered Bessie Smith's music in the late 80's/early 90's
when Sony/Legacy released a 4-box "Complete Recordings" series
spanning her whole recording career from 1923, when she
signed to Columbia Records' "Race Records" division and became
a huge star with the low-down rawkus blues songs that were popular
with both blacks and whites of the time, all through the 1920's,
to the depression era, where her popularity faded and the real-life
blues of people on breadlines eclipsed the romantic & hard times
blues in her most popular recordings.

"Folks don't wanna hear the blues no 'mo, times is hard!"
Bessie was heard to exclaim to her closest freinds.
Born in or around April 1894, in Chattanooga, TN into
abject poverty, suffocating Jim Crow racism, child abuse,
desolation all around her, the young tall stringy black gal
named Bessie Smith learned to scrap for survival at very early age.
Her and her brother Clarence took to the streets at a young age
as "buck dancers" and minstral-type skit performers,
which over time, Bessie developed perfect comedic timing,
slick dance moves, presence, and a voice that could stop people
in their tracks and put them in a trance!
People who heard Bessie in person said that her singing was
clear, powerful and went straight to your soul!
It was like a religious experience some said, except in her day
the blues was seen as crude and profane by narrow-minded church
types who saw her as a tortured soul singing the devil's music
who would surely burn in hell for all eternity!

The author of this book had at his disposal the invaluable,
totally believable and colorful recantings of Bessie's niece
through marriage, Ruby Walker, who traveled & performed with Bessie
and who cuts through alot of the folklore surrounding Bessie's
legend, as black artists of that time were not followed around
by biographers who chronicled their every move.
Bessie was a hell of a woman who lived high & low,
sang with all her might, fought like a demon, could be the
kindest person on earth and at the same time,
the meanest nastiest crudest sow ever to draw breath!
Black, White, Rich, Poor, Man or Woman...it didn't matter!
She was not the one to cross because BIG BESSIE would beat
you down with her fists, cut you with a straight razor,
stab you with a butcher knife or blow you away with
her 44. pistol if you pissed her off, disrepected her,
or got in the way of her living her life to the fullest!
She was strong as a man, could swill down her favorite
corn liquor, eat huge plates of down home soul food,
party & screw till the early dawn light, out curse a
longshoreman, and even ran 3 blocks with a butcher knife
sticking in her gut, chasing a disgruntled man who
she'd beat up for harrassing her & her chorines
at a back woods party! (A Tough Broad Indeed!!)

She once knocked a white man's teeth out who called her
a black ni*#!* and tried to cheat her out of her money!
She really dug her young attractive strapping male and
female chorines and carried on torrid affairs with them
which were all rife with passion & drama!
She even took on the North Carolina Ku Klux Klan in 1928!
The things this strong no-nonsense black woman got away with
at a time when blacks (male or female) were still being lynched
in the south is unbelievable! But that was Bessie!!
She was a shrewd business woman who was once the highest paid
woman entertainer in the country at a time that was unheard of
for a black performer. Her tent & theatre shows were huge both
in the south and in the big northern cities as well...
people lined up for blocks to hear and see her
weave her mystifying blues spell!

But with all of her power, natural talent, the light & dark of
her nature, she was still a woman, a vulnerable little po'
black gal from down home who was scarred by her times,
and she had horrible choice in men!---Enter Frank Gee,
who was her achilles heel, waterloo, love of her life
and cheif exploiter all-in-one!
Her man and her family could get away with using her to
no end, and she forgave them things that she would've killed
an outsider for! There were periods too, off the road,
where Bessie could be downright domestic and dote on her
husband, adopted son, family & freinds.
She could be like the sunshine or a hellacious monsoon!!
This story has so many layers and textures..great humor,
horror, debauchery, devil-may-care attitude, fights, lovers
of both sexes, great tragedy, etc.
All the stuff of a great epic tale by Homer!
But like I said, Bessie was a hell of a woman, a pioneer on so
many levels, a force of nature and a singer of enormous gifts
whose influence continues to reach over near nine decades
and still effects people who hear her or read her story!
She truly lived what she sang about!
Aretha Franklin, Dinah Washington, Big Maybelle,
Big Mama Thornton, Ruth Brown, Janis Joplin, Mahalia Jackson,

Albertson has had the rare fortune to have interviewed Bessie Smith's niece Ruby Walker Smith who toured with Bessie for over a decade. No other book on Bessie is needed. You can't find all these great interviews w/ relatives and friends in another book. And the great thing is this one is written well. Not a dry biography but one with enough candor and insight to make Bessie seem alive.

Belongs in your library

George Simon has a genius for organization. He takes a complicated subject of human behavior and breaks it down to easily understandable subtopics, exploring the gamut of character traits from neurosis to psychopathy. He gives simple, easy to follow strategies for dealing with the manipulative people in our lives, whether they are patients or relatives. He even addresses the concerns of people who have rid themselves of the disturbed character that plagued them and suggests ways to move on.

I was particularly impressed with his chapter on the process of character development and his conclusions as to how character - or the lack of it - affects everyone in our society at every level. It's the most pressing issue of our day, yet seems to be the most ignored.

Personally, I found the book engaging because I have read multiple works on psychopathy, abusers, victimology, narcissism, etc., even scanning the DSM IV on and off for years trying to pin-point the pathology of a disturbed character in my life. He didn't fit into any of the boxes in any of the books. Finally, in Simon's first book, "In Sheep's Clothing," I found my answer. I was thrilled to find an author who understood those people who do have a conscience but act as if they don't because it is so underdeveloped, and who could explain to me how to deal with them.

By the way, if you've read the 1-star review (I always start with the lowest review, myself) you'll probably have come the conclusion I did: that the reviewer has...issues. Yes, Simon does say that disturbed characters refuse to submit to any authority, because they want what they want now in the easiest way, and they want to "win." They have great insight, and understand that others in our culture submit to a "God," a "higher authority," or the will of "society." They just refuse to do so. So yes, the word "God" is in the book, along with many other words.

Laypersons and professionals will both benefit from this book. Enjoy!

Dispelling the myths about mental illness

The time for this book is way past overdue, and Simon's subtitle couldn't be more appropriate. Character disturbance is the phenomenon of our age, plain and simple. What does that mean? Well, in a nutshell, Dr. Simon defines character disturbance (and their more intense form of character disorders, which includes psychopathy) as the degree to which people LACK specific virtues, ethics, social conscientiousness, and commitment to social behaviour worthy of respect. It is the degree to which a person evades personal responsibility, feels entitled to things they have not earned, lies, cheats, cons, and steals. The problem is, our society has become so inured in these narcissistic patterns, to see them for what they are is as difficult as asking a fish about water. They are our new norms, rewarded in business and daily life, while true character is derided as weakness and out of date.

This book is just full of gems and is probably the best primer on manipulation tactics I've read. Simon makes the difference between neurosis and character disturbance very clear and shows how they need totally different techniques in order to correct. The old psychological concepts that were developed in order to deal with neurosis are the ones that are out of date, and are totally ineffective when it comes to poor character. They also lead to a culturally self-reinforcing blindness, where we treat people with extreme character disorders as if they just lacked 'self-esteem', had 'bad childhoods', or are just 'acting out' their own insecurities. As Simon points out, in cases of character disorders, these simply aren't true. The people engaging in such tactics know what they're doing, are perfectly fine with it, and will say anything to convince you they're not as bad as they seem. And as long as such behaviours aren't recognized and dealt with, nothing will stop them. Result? Just look at the amount of fraud and corruption in the financial industry. If they can get away with it, they will.

The book has chapters with very clear explanations of all the concepts, tactics, and disorders, as well as transcripts from some of Simon's own sessions. All are highly informative, simply written, and applicable to everything from teenagers to convicts. Highly recommended.

Outstanding book

This is a must-read for anyone going through any part of life with a person who is character disturbed. Understanding how your own behavior and weaknesses contribute to the situation is of paramount importance, and this book will help people understand how to change those behaviors. Getting inside a character-disturbed person's head is a little scary, but this, too is extremely important in order to effectively respond to them. The author knows his topic thoroughly. Great book!

Vintage Jenkins - Just Not Enough Of It!

Long-time Dan Jenkins readers will recognize a lot of punch lines when they read "The Franchise Babe", but not a single one that isn't still funny a second, third, or fourth time around. Jenkins' irreverent, non-PC take on the world of golf, as previously visited in "Dead Solid Perfect", "The Money-Whipped, Steer-Job, Three-Jack, Give-Up Artist" and "Slim and None", is still laugh out loud funny.

I liked the continuity with his earlier novels, casting his new sportswriter character Jack Brannon - still a Texan, still from Fort Worth, of course - as a proteg� of his character sportswriter Jim Tom Pinch (who crossed over between Dan's football novels and his golf novels, with one foray into his own book, "You Gotta Play Hurt"). The LPGA Tour in this novel is inhabited by "Lolitas" who knock the ball a country mile and have gams that stop traffic, Mommy-Dearest golf moms, and a drop-dead gorgeous Lolita Mom as a love interest for the lucky Jack (Dan's characters ALWAYS score well in the babe department!). Knowing that Mr Jenkins is no spring chicken, I'm grateful for every sentence that comes off of his geezer-codger typewriter, but I wish that he could have graced us with more than 224 pages in his latest effort.

One more very funny,suitably sexist,terrifically politically incorrect, bit of DeadSolidPerfection...on the LPGA tour. Cynical Sportswriter finds enlightenment via TeenGolfGoddess & her mom, with the richly portrayed wacked characters,real tour insight,golf historiography,& drop your putter one-liners we expect from Dan Jenkins. Not the outragously rich bawdy banquet of earlier works,but continuing proof that nobody can spin a hilarious,insightful,satisfying sports yarn better. BBC

Jenkins Has Lost Nothing Off the Hop on His Fastball.

I've read them all...from Dead Solid Perfect to this one. Jenkins sometimes wavers a tad, but just between you and me, every now and then you need a Dan Jenkins novel to scrape off the crust of the politically correct climate out there and get down to the nitty gritty of life and not take things so seriously.

You either like this type of writing or you don't and clearly some on here who have reviewed this novel have their knickers in a bunch and that's OK, because if some people don't react that way, Jenkins hasn't done his job.

My only real complaint about this book is that it should have been longer. It is just too much fun reading the thinly veiled satire of the PGA Tour as well as the LPGA Tour management. For instance, Ginger Clayton could have had a few more problems on her way to being the "franchise babe."

Jenkins still has a lot of hop on his politically incorrect fastball which is one of the reasons that I love his writing so much. Those of us who follow the tours understand where Dan is coming from. Carolyn Bivens, the current LPGA Commissioner is never mentioned by name, but she is very much the one in the book who is "off to Denmark" during the playing of an LPGA major which she has turned over to a Frenchman who has some really politically incorrect aspects of his businesses.

Well done satire is an art and Jenkins confines his to what he knows best...sports. If it is your cup of tea, hop on board. Better yet...make it a Bombay Sapphire martini with four olives and get into the spirit of the thing.

About the Author

Dr. Rena B. Lewis earned her Ph.D. at the University of Arizona, with a major in special education and minors in psychology and systems engineering. She began in special education as a teacher of children wtih mental retardation, although the majority of her work has been with students iwth learning disabilities. She is currently Associate Dean for Faculty development and Research in the College of Education at� San Diego State University.

A frequent contributor to the professional literature, Dr. Lewis is interested in instructional adaptations for students with special needs, classroom assessment techniques, and ways to use classroom technologies to improve literacy instruction. In addition to t his book, she is co-author with Dr. James A. McLoughlin of Assessing Students with Special Needs (7th edition). She was honored with an award by the International Reading Association for her report on research implications for teaching reading to students with learning disabilities.� Her current research interests center around literacy interventions for highly gifted children from linguistically diverse families.

Good, but repetitive

This was a required textbook for my class last quarter. It was easy to read and very easy to come to class with discussion points. My only complaint is it was repetitive. As a textbook it was fine but not worth reading for information.
